مؤشر الأداء (KPI) أداة قول صادقة عن ما يجري، لا زينة تقرير. المؤشر الجيد يجيب بدقة: هل ننجز الأهداف التي التزمنا بها؟ وهو قليل صادق متصل بغايات المنشأة، ومبنى تعريفه كاملاً: ماذا نقيس، وكيف، ومتى، ومن يوكل به، وأين عتبة التصحيح.
1. المؤشر الجيد: قليل، صادق، مربوط بالأهداف
الصفة الأولى الكثافة: لوحة من عدد قليل من المؤشرات تخدم القادة أفضل من شاشة تعج بالأرقام. كل مؤشر على اللوحة يجب أن يبرر وجوده بجواب سؤال: بأي هدف إستراتيجي يرتبط وما القرار الذي سيغيره؟
الصفة الثانية الصدق: المؤشر لا يُختار ليتوقع نتيجة جميلة، بل ليقيس الحقيقة قابلاً للتدقيق: مصادر بيانات موثوقة، وحسابات موثقة، ولا أرقام بالتقريب النفسي.
الصفة الثالثة الربط: مؤشر الإدارة على استمرارية (توافر معدات، إنجاز أوامر ضمن العقد) يخدم مباشرة أهداف المنشأة؛ أما المقياس الذي لا يغيّر فيه القرار شيئاً فيبقى زخرفة لا أداة إدارة.
2. أنواع المؤشرات: متقدمة ومتأخرة
مؤشران بلغة القياس المهني:
- مؤشر متأخر (Lagging): يوثق نتائج وقعت — مثال: تكلفة الصيانة الشهرية، عدد الحوادث في الربع.
- مؤشر متقدم (Leading): يتنبأ بما يكمن — مثال: نسبة أوامر الصيانة الوقائية المنفذة في موعدها، عدد زيارات التدريب المنجزة.
القائد المحترف يوازن النوعين معاً: المتأخر يعرض الحصيلة، والمتقدم يمنح فرصة التصحيح قبل توتر الأداء. لوحة بلا مؤشرات متقدمة تعرف المشكلة بعد وقوعها.
3. صياغة المؤشر: تعريف قياسي لا جملة فضفاضة
المؤشر المكتوب بلا جملة شاملة لا يوجد عملياً. صياغة الاحتراف تجيب عن ستة أسئلة:
- التعريف: ماذا نعد بالضبط (نسبة، متوسط، وحدة)؟
- المعادلة أو المصدر: من أين تأتي الأرقام؟
- التواتر: يقاس شهرياً، أسبوعياً، لحظياً؟
- الأفق: للمقارنة إلى متى (منذ بداية السنة، 12 شهراً دواراً)؟
- المسؤول: من يوكل بالبيانات والمتابعة؟
- العتبات: متى يتحول المؤشر أخضر/أصفر/أحمر، وإذن ما مسار التصحيح؟
بدون الأفق لا يُقارن، وبدون العتبة لا يُتخذ قرار. والمؤشر بلا مسؤول لا يحاسب أحداً فيظل ديكوراً.
4. قراءة اللوحة بشك صحي
اللوحة الصحيحة تُقرأ بالقواعد:
- اقرأ الاتجاه عبر فترات متعددة، لا لقطة شهر واحد (تمييز حادثة طارئة عن انحراف حقيقي).
- لا تحبط من مؤشر وحيد؛ حمِّل السياق (موسمية، إشغال، مشاريع).
- احترس من اللوحات المعبأة بمؤشرات زخرفية تعطي إحساساً بالإنجاز دون مساءلة.
القرارات تصدر عن قراءة مركبة: مؤشر من لوحة + سياق التشغيل + تحقق من السبب قبل الحكم.
A performance indicator (KPI) is an honest statement about what is happening, not report decoration. A good indicator answers precisely: are we achieving the objectives we committed to? It is few, honest, and connected to the facility’s goals, and its definition is built completely: what we measure, how, when, who is assigned, and where the correction threshold lies.
1. The good indicator: few, honest, tied to objectives
The first quality is density: a dashboard with a small number of indicators serves leaders better than a screen filled with numbers. Every indicator on the dashboard must justify its existence by answering a question: which strategic objective does it relate to, and what decision will it change?
The second quality is honesty: an indicator is not chosen to predict a nice result, but to measure the truth in an auditable way: reliable data sources, documented calculations, and no numbers by psychological approximation.
The third quality is the link: an indicator on continuity (equipment availability, work-order completion within the contract) serves the facility’s goals directly; while a measure that changes no decision remains decoration, not a management tool.
2. Indicator types: leading and lagging
Two indicators in professional measurement language:
- Lagging indicator: documents results that have occurred — e.g., monthly maintenance cost, number of incidents in the quarter.
- Leading indicator: predicts what lies ahead — e.g., the share of preventive maintenance work orders completed on time, the number of completed training visits.
The professional leader balances both types together: the lagging shows the tally, and the leading gives a chance to correct before performance strains. A dashboard without leading indicators learns of the problem after it occurs.
3. Formulating an indicator: a standard definition, not a loose sentence
An indicator written without a comprehensive sentence practically does not exist. Professional formulation answers six questions:
- Definition: what exactly do we count (a ratio, an average, a unit)?
- Formula or source: where do the numbers come from?
- Frequency: is it measured monthly, weekly, or instantly?
- Horizon: for comparison until when (year to date, rolling 12 months)?
- Owner: who is assigned the data and the follow-up?
- Thresholds: when does the indicator turn green/yellow/red, and what is the correction path then?
Without a horizon nothing can be compared, and without a threshold no decision is taken. An indicator without an owner holds no one accountable, so it remains decoration.
4. Reading the dashboard with healthy skepticism
A correct dashboard is read by rules:
- Read the trend across multiple periods, not a one-month snapshot (distinguishing an emergency event from a real deviation).
- Do not despair over a single indicator; load the context (seasonality, occupancy, projects).
- Beware of dashboards packed with decorative indicators that give a sense of achievement without accountability.
Decisions come from a combined reading: an indicator from the dashboard + the operational context + verification of the cause before judging.
