البيانات المتراكمة بلا تحليل كنزٌ مقفل، والتحليل بلا قرار ترفٌ فكري. هذا الدرس يربط الحلقة: من ترتيب الأرقام إلى قراءة السبب إلى القرار المحسوب إلى رسالة تقنع القيادة. مدير المنشأة الذي يتقنها يحسب أين يُنفق الملايين بدليل لا بحدس.

1. مستويات التحليل: ثلاثة أسئلة تصاعدية

البيانات تُقرأ على ثلاث درجات:

  • وصفي (Descriptive): ماذا حدث؟ مبيعات شهرية، أوامر عمل، توافر. يصف الماضي كما هو.
  • تشخيصي (Diagnostic): لماذا حدث؟ يبحث السبب الجذري في البيانات — أي أصل؟ أي جدول؟ أي مورد؟ أي شذوذ؟
  • تنبؤي (Predictive): ماذا سيحدث؟ نماذج واتجاهات وقراءات مستمرة تتوقع الأعطال والاستهلاك وتمهد القرار الاستباقي.

الأداة الأعظم لا تغني عن السابقة: الوصفي يعرض، والتشخيصي يفكك، والتنبؤي يستبق. المدير المتمرس يرتقي السلم الثلاثة بدلاً من التوقف عند «الرقم يرتفع».

2. قاعدة باريتو: الأثر يتركز في قلة

مبدأ باريتو (20/80) جوهر الترتيب: قسم صغير من الأسباب يحمل حصة كبيرة من النتائج — قلة الأصول تسبب معظم الأعطال، وقلة الزبائن تحمل معظم الشكاوى، وقلة الأنظمة تحمل معظم التوقف.

التطبيق: أجرد التوقف أو التكاليف حسب الأصل، ورتب تنازلياً، وحاصر الأقل الذي يسبب الأغلب. القرار البسيط الصحيح بعد هذا الترتيب: وجّه فريق التحسين أولاً إلى القلة المحورية بدلاً من توزيع الجهد بالتساوي على كل الأصول.

3. الترابط ليس سببية: وصية المدقق

في تحليل السلاسل الزمنية يُرصد ترابطات (ارتفاع التبريد مع الحرارة، الصيانة الوقائية مع انخفاض الطوارئ). لكن التحليل الدقيق يتوقف قبل القفزة:

  • الترابط (Correlation): يتحرك متغيران معاً — قد يشتركان في سبب ثالث، أو يكون توافقهما زمنياً فقط.
  • السببية (Causation): يثبت أن تغيير أحدهما يولّد تغيّر الآخر باختبار وإقصاء متغيرات.

القرار الحاسم يستند إلى السببية المدروسة: فرضية + بيانات + إقصاء العوامل الأخرى (إشغال، موسم، ساعات عمل) + تجربة مصغرة عند الإمكان. القفز من ترابط عابر إلى قرار جوهري طريق الأخطاء المكلفة.

4. من التحليل إلى القرار: الخطوات الأربع

  • تعرّف: بيّن المشكلة بالأرقام لا بالوصف الانطباعي.
  • حلل: طبّق المستويات وقاعدة باريتو والسبب الجذري.
  • اختر: قيّم البدائل بأثرها وتكلفتها ومخاطرها، واختر بإطار القرار (تكلفة الأثر، العائد، أولوية المخاطر).
  • نفذ وراقب: القرار يصبح افتراضاً يُختبر بمؤشرات بعد التنفيذ، ويُعدَّل حسب النتيجة.

القرار لا ينتهي بالتنفيذ: المتابعة بمؤشرات تحوله من قرار إلى نتائج قابلة للقياس.

5. التقرير الذي يقنع القيادة

التقرير المقنع لا يشنق بالأرقام، بل يحكي قصة مصاغة:

  • ابدأ بتلخيص تنفيذي: الثغرة، والأثر، والتوصية.
  • اعرض الرقم الذي يفتح الباب: مؤشر واحد حاسم مدعوم ببيان بياني واضح.
  • اشرح السبب والاتجاه والمقارنة المرجعية (Benchmarking).
  • أنهِ بقرار مطلوب محدد (اعتماد ميزانية، تغيير عقد) مع أثر متوقع.

القيادة تصدق حين يكون لكل رقم مصدر، ولكل توصية سبب، وللحل عائد ظاهر.

Accumulated data without analysis is a locked treasure, and analysis without a decision is intellectual luxury. This lesson closes the loop: from arranging numbers to reading the cause, to the calculated decision, to a message that persuades the leadership. The facility manager who masters it decides where millions are spent with evidence, not intuition.

1. Levels of analysis: three escalating questions

Data is read on three levels:

  • Descriptive: what happened? Monthly sales, work orders, availability. It describes the past as it is.
  • Diagnostic: why did it happen? It seeks the root cause in the data — which asset? which schedule? which supplier? which anomaly?
  • Predictive: what will happen? Models, trends, and continuous readings forecast failures and consumption and pave the proactive decision.

The greatest tool does not replace the one before it: the descriptive presents, the diagnostic dissects, and the predictive anticipates. The seasoned manager climbs the three-rung ladder instead of stopping at “the number is rising”.

2. The Pareto rule: impact concentrates in the few

The Pareto principle (80/20) is the essence of prioritization: a small portion of causes carries a large share of results — a few assets cause most failures, a few clients carry most complaints, and a few systems carry most downtime.

Application: itemize downtime or costs by asset, sort descending, and isolate the few that cause the majority. The simple correct decision after this sort: direct the improvement team first to the pivotal few instead of spreading the effort equally across all assets.

3. Correlation is not causation: the auditor’s counsel

In time-series analysis, correlations are observed (cooling rising with heat, preventive maintenance with fewer emergencies). But careful analysis stops before the leap:

  • Correlation: two variables move together — they may share a third cause, or their agreement may be temporal only.
  • Causation: it is established that changing one generates a change in the other through testing and excluding variables.

The decisive decision rests on studied causation: a hypothesis + data + excluding other factors (occupancy, season, working hours) + a small experiment when possible. Leaping from a passing correlation to a material decision is the path of costly mistakes.

4. From analysis to decision: the four steps

  • Identify: state the problem in numbers, not in impressionistic description.
  • Analyze: apply the levels, the Pareto rule, and the root cause.
  • Choose: evaluate alternatives by their impact, cost, and risk, and choose with a decision framework (impact cost, return, risk priority).
  • Execute and monitor: the decision becomes a hypothesis tested with indicators after implementation, and is adjusted according to the result.

From analysis to decision: four calculated steps

  • Start with an executive summary: the gap, the impact, and the recommendation.
  • Present the number that opens the door: a single decisive indicator supported by a clear chart.
  • Explain the cause, the trend, and benchmarking.
  • End with a specific requested decision (budget approval, contract change) with an expected impact.

The leadership believes when every number has a source, every recommendation has a reason, and the solution has a visible return.
