Be careful

Professional tip

Work Management is the fifth pillar of SMRP and the largest in the CMRP exam at about 27% of the questions. However advanced the reliability strategies may be, they remain ink on paper without a disciplined daily execution engine that turns plans into completed, documented work orders.

1. The daily execution engine and why it dominates the exam

The difference between an advanced plant and one drowning in firefighting is not the quality of the plans but the quality of execution. That is why the exam gives this pillar more than a quarter of the questions (about 30): it tests whether the facility works by system or by reactions.

The golden rule here is strict: any maintenance work executed in the field without a work order recorded in the Computerized Maintenance Management System (CMMS) is work that never happened in the facility’s records. Without recording, the asset’s history and its true cost are lost, and calculating Mean Time Between Failures (MTBF) and Mean Time To Repair (MTTR) becomes impossible.

Be careful

The CMMS golden rule: there is no maintenance outside the system. Unrecorded work erases the plant’s memory, hides the true cost of each asset, and makes recurring failure analysis impossible.

2. The six stages of the work order lifecycle

Every maintenance task in professional facilities travels through six sequential stages:

  1. Work Identification: the operator or technician spots the fault and logs a Work Request describing the symptoms accurately with the asset number.
  2. Screening & Gatekeeping: a joint daily review between maintenance and operations that approves genuine requests, merges duplicates, and rejects non-beneficial ones before planning.
  3. Detailed Planning: the planner (Planner) answers what and how: steps, skills, tools, permits, and reserving spare parts.
  4. Scheduling: the scheduler (Scheduler) answers when and who: reserving the machine-release window with production and naming technicians on the weekly schedule.
  5. Execution & Feedback: executing the work package in the field and recording actual hours, consumed parts, and inspection notes.
  6. Closure: posting costs to the asset’s cost center, analyzing the variance from plan, and updating the history record.

A Work Request is a preliminary, unapproved notice, while a Work Order is a formal, approved, funded document subject to scheduling and execution.

The six stages of the work order lifecycle

  1. 🔎

    Work identification

Detecting the fault and logging a work request with symptom description and asset number.

  2. 🚧

    Screening & gatekeeping

A joint daily review that approves genuine requests, rejects non-beneficial ones, and merges duplicates.

  3. 📐

    Detailed planning

The planner answers: what and how — steps, skills, permits, and spare parts.

  4. 🗓

    Scheduling

The scheduler answers: when and who — a release window with production and technician assignment.

  5. 🔧

    Execution & feedback

Executing the work package and recording actual hours and consumed parts.

  6. 🏁

    Closure

Posting costs, variance analysis, and updating the asset history record.

Unrecorded work outside the system erases the plant's memory — each stage builds on the previous one and feeds the next.

3. The decisive separation: planner versus scheduler

One of the most repeated exam questions is distinguishing the two roles:

  • Planner: answers what and how. Focuses on the technical future: visits the site, writes the steps, defines the permits, and reserves the parts. Does not chase today’s emergencies or name the workers.
  • Scheduler: answers when and who. Focuses on timing and coordination: meets weekly with production to reserve the machine and matches the technicians’ available hours with the ready work.
Professional tip

For the exam: the planner belongs to the future and the technical details, and the scheduler to the current week, the names, and the dates. Any confusion between them in an answer is a certain error.

4. Feedback and closure close the learning loop

Craft feedback is not a boilerplate phrase such as “fixed successfully”, but data: actual hours, the replaced parts and their condition, the apparent cause of failure, and the reasons for exceeding the planned time. Through it the planner improves his next plans and the reliability engineer builds his analysis.

Delaying closure leaves the work order as an open financial vessel into which hours and parts that do not belong to it seep, and distorts the backlog indicator with work that actually finished yet still appears as if it were pending.

Work Order Life Cycle

The disciplined sequential procedural path through which every maintenance task flows, spanning 6 distinct stages from initial discovery to final technical and financial closure in the CMMS.

Computerized Maintenance Management System (CMMS)

The enterprise database software (e.g., SAP PM, IBM Maximo) tracking physical assets, work orders, spares inventory, labor hours, and historical maintenance costs as the single source of truth.

Work Request vs Work Order

A Work Request is an unvalidated notification submitted by operators or technicians identifying a problem; a Work Order is an approved, funded, and planned authorization ready for scheduling and execution.

Work Screening / Gatekeeping

The daily gatekeeping review of incoming work requests by maintenance and operations leads to eliminate duplicates, validate true operational need, and set initial priority before planning.

Craft Technician Feedback

(Asset History).

Detailed job feedback logged by executing craftspeople (actual hours, parts consumed, failure modes found, and delays encountered) essential for refining future job plans and updating asset history.

Work Order Closure

The formal final stage settling all labor and material charges to the asset cost center, archiving operational failure codes, and calculating planned-versus-actual variances.

Review what you learned

Scenario questions on the lifecycle, screening, feedback, and the separation between planner and scheduler.

Summary

  • A six-stage lifecycle: identification, then screening, then planning, then scheduling, then execution, then technical and financial closure.
  • No maintenance outside the CMMS: unrecorded work erases the asset history and makes MTBF calculation impossible.
  • The planner answers what and how, and the scheduler answers when and who — a strict separation the exam always tests.
  • Daily screening protects the planner from duplicate and non-beneficial requests before they enter planning.
  • Accurate feedback and fast closure close the improvement loop and protect cost and backlog accuracy.
